User Stories Are Only as Good as the Perspective Behind Them

User stories look clean on the page.


“As a [user], I want to [do something], so that [I get value].”


They create the sense that the problem is understood. That the user is known. That the work ahead is mostly execution.


Then you start building.


And somewhere along the way, the story starts to thin out.


The “user” turns out to be a composite. The “want” reflects a mix of requests, not a clear job. The “value” is directionally right but not specific enough to guide tradeoffs. When questions come up—and they always do—the story doesn’t hold much weight. It can’t tell you what to prioritize, what to cut, or what risk you’re actually taking on.


So you go back and gather more input. More interviews. More synthesis. You refine the story.


But the underlying issue usually stays the same.


User stories are only as strong as the perspective behind them.


If that perspective comes from broad, blended input, you get something that feels representative but struggles to guide a real decision. It captures what many people experience at a surface level, but not what actually determines whether something will work once it’s in the market.


This is where Catalytic Customers change the picture.


These are not average users, and they’re not extreme edge cases either. They are experienced participants in the category who are paying attention, who have the context to compare, and who care enough to be constructively critical. They tend to focus on utility—what something helps them do, where it breaks down, and what would make it meaningfully better.


When you build user stories with input from them, a few things shift.


First, the “user” becomes more real. Not in a demographic sense, but in terms of lived behavior. You’re no longer describing a blended persona. You’re grounding the story in someone who has actually tried to solve this problem in multiple ways and can articulate where those approaches fall short.


Second, the “want” gets sharper. Catalytic Customers are less interested in feature requests and more focused on the job they’re trying to get done. They tend to strip away the noise and point to the underlying need, including the constraints around it. That changes how the team frames the solution space.


Third, the “value” becomes more consequential. Instead of a generic benefit, you get a clearer sense of what success looks like in practice—and what tradeoffs are acceptable or not. This is what most teams are missing when they try to move from discovery into decision.


The result is a different kind of user story.


It’s not broader. It’s more pointed.


It doesn’t try to represent everyone. It reflects a perspective that is more predictive of where the category is going and what will hold up under real use.


There’s a tension here that’s worth naming.


Most product processes are set up to reduce bias by widening the input. More voices, more validation, more coverage. That instinct makes sense, especially in environments where decisions are scrutinized.


But widening the input also flattens it. You get convergence around what is already understood, or at least already expressed. The story becomes safer, but less useful.

Working with Catalytic Customers goes the other direction. You are deliberately weighting certain perspectives more heavily—not because they are “better” people, but because their experience and disposition make their input more decision-relevant.


That requires judgment. It also creates discomfort, because you are choosing not to treat all input equally.


But that’s already happening, just less explicitly.


In most teams, the weighting gets done through other channels—who speaks loudest, who has precedent, who is easiest to access, which customer feedback is freshest. That’s not a neutral system. It’s just an unexamined one.


Catalytic Customers make the weighting visible and intentional.


In practice, this doesn’t mean replacing your existing discovery work. It means anchoring it.


You can still run interviews, surveys, usability tests. But when it comes time to define the stories that will drive real work, you pressure-test them against a small number of people whose perspective carries more predictive weight.


Does this story reflect what they are actually trying to do?


Does it capture the constraints they operate under?


Would they recognize the value as meaningful, or does it feel like a partial fix?


If the answer is unclear, the story isn’t ready—no matter how clean it looks.


That’s the shift.


User stories move from being a documentation exercise to a decision tool. And the quality of that tool depends less on how well it’s written, and more on whose reality it reflects.


One question to sit with: when you look at the user stories driving your current roadmap, whose perspective are they really built on?
